“A lot of the time, it feels like we're the only one getting these surcharges.” That line came up on a recent machinery freight call, and it captures something real about how procurement teams in this industry experience the market. A surcharge lands, it feels arbitrary and personal, and there's no easy way to check whether every other shipper on that lane is seeing the same thing or whether you're being singled out.
Usually you're not being singled out.
But without a market view or access to a community of your peers, there's no way to know that, and the uncertainty itself has a cost: teams either accept surcharges they shouldn't, or push back on ones that were actually standard, wasting time and goodwill on the wrong fights.
Two freight worlds, one squeeze
Machinery and industrial equipment procurement runs two very different freight problems at once. Containerized components and packaged equipment move through a fairly conventional ocean tender cycle. That makes both freight lines harder to defend. The planned ocean spend gets scrutinized in the annual tender. The unplanned air spend gets scrutinized every time it spikes, which is often, since a machine-down event doesn't wait for a good moment.
Air spend that nobody can forecast is still spend somebody has to explain
Xeneta frequently hears from machinery shippers around air freight, and with that, a specific frustration: spot rates jumped double digits year over year, and there's no clean way to tell whether that increase reflects the market or just what one forwarder decided to charge. One shipper described using a benchmarking tool specifically to sanity-check spot quotes from forwarders before quoting a price to a dealer, because otherwise the number was just whatever the forwarder said it was.
Index-linked contracts add another layer. In 44% of machinery freight conversations Xeneta had with shippers between January and June 2026, carrier reliability came up as a top-of-mind concern — and for machinery procurement, that pain is sharper than most. A late vessel on a containerized inbound lane is an inconvenience. A late carrier on an air spares lane is a customer's line still down. Rate benchmarking tells you whether the quote was fair. Reliability data tells you whether the carrier can actually be trusted to make the date that keeps a machine running.
That's why more machinery shippers are pulling schedule and on-time performance data into the same view as their rate benchmarks. Knowing which carriers actually deliver on time, lane by lane, turns carrier selection from a guess dressed up as a relationship into a decision backed by a track record — and it's the difference between hoping uptime holds and knowing which carrier will protect it.
Where this splits into winners and losers
Take a machine-down event at a customer site. A team with no benchmark for its air spares lane pays whatever rate is quoted, because there's no time to shop around and no data to challenge it with. They explain the cost after the fact, usually with some version of “it was urgent” or triggered by "extraordinary events". The finance controller nods, files it, and the same thing happens again next quarter, with the same lack of a defensible answer.
The team with a live benchmark on that lane makes the same urgent call, at the same speed, but afterward they can show the rate paid was in line with the market, or flag it if it wasn't. Over a year, across dozens of these events, that difference adds up to real savings. More importantly, it changes the conversation with leadership from “here's what it cost” to “here's what it cost, and here's proof it was fair.”
The same logic applies to the index-linked contracts many machinery shippers are moving toward. A neutral market reference means procurement can validate the index itself, not just accept the carrier's version of it, and challenge the base rate and the surcharge stack sitting underneath it.

Next time a customer's machine goes down and your team needs to fly a part in, the rate quote comes in, and within minutes, procurement can see where it sits against real contract data on that lane, not a guess and not a single forwarder's word.
