Most construction and building-materials shippers aren't starting from zero on freight data. Many already subscribe to an index tool, check rates against a public benchmark, and treat that number as their reference point going into a tender. That puts this industry ahead of a lot of others in one sense: the habit of benchmarking is already there.
The problem is what's underneath the habit. Public dry-box indices move on a delay, aggregating and publishing rate movement after it's already happened in the market. By the time an index reflects a shift, shippers negotiating on fast-moving lanes are likely working with stale numbers, which can be detrimental to freight stability, supply chain resilience and budget.
Landed cost goes straight into a quote you can't revise later
Building-materials distributors and importers don't have the luxury of absorbing a freight surprise quietly. Tiles, fixtures, hardware, HVAC components, and finishing products move in steady containerized volume, and the landed cost of that freight gets baked directly into a project quote before the container even leaves origin. If the freight comes in higher than planned, that's not an internal cost overrun. It's margin the business already promised away.
Demand in this sector is concentrated and uneven right now, led by data centres, manufacturing reshoring, and infrastructure spend, while steel, copper, and aluminium costs keep climbing under tariff pressure. Long lead times on constrained items like switchgear and specialty HVAC force early procurement and expediting, adding another layer of cost volatility on top of the freight itself.
A late index means a late reaction, every time
Here's what a lagging benchmark actually costs a distributor: by the time a public index shows a rate increase, the shipper's own contracted rate has often already moved, and they're negotiating from a reference point that no longer describes the market they're in. Reliability compounds the problem. A late sailing on inbound materials can slip a project handover date, and generic index data tells you nothing about which specific carriers are hitting schedule on the lanes you use.
Reliability is the most-raised signal in construction freight conversations, with surcharges and tender close behind (directional, small sample).
Xeneta's Q2 2026 Reliability Report shows exactly why a headline reliability number can't be taken at face value. On Far East to Europe – a lane many building-materials importers rely on – on-time performance climbed 14 percentage points to 39 percent in Q2, up from 25 percent in Q1, the second-largest jump of any trade, a gain that looks like real progress on a trade summary. The report's own analysis says otherwise: across Asia to Europe and Asia to North America combined, blank sailings rose to 20 percent of planned sailings in March, up from 13 percent a year earlier, and improvement on lanes like this owes more to that capacity withdrawal than to any genuine gain in how services are run.
The gap between carriers also widened: the spread between the best and worst performers grew from 34 to 43 percentage points in the same quarter, with Gemini Cooperation holding a real 69 percent on-time rate through operational discipline while others leaned on blanked sailings and padded schedules to close the gap on paper. A distributor checking only the trade-level average has no way to tell which kind of improvement they're buying into, and a public index doesn't break that difference out at all.
The gap between a public index and a live benchmark
Take two building-materials importers heading into the same contract season. One is checking Freightos or Drewry, confirming their rate is roughly in line with a published number that's already a few weeks old, and signing based on that comfort. The other is checking a live benchmark built from real, current shipper and forwarder contracts on their exact FCL lanes, which reflects what peers are paying today, not what the market was doing when the index last updated.
The first importer finds out they were above market when the next public update catches up, usually after the contract is already locked. This is the rare industry where the pitch isn't "start benchmarking." It's about upgrading what you're already doing. Teams already comfortable reading a market benchmark just need that data to be real-time and actionable, and specific to the FCL lanes they ship rather than a broad dry-box average, and specific to the carrier moving their freight rather than the trade-wide summary.
Your next tender could start with a real-time read on where your rate sits against what shippers are contracting today, not three weeks ago. A reliability problem on an inbound lane gets caught before it slips a handover date, instead of becoming an explanation you owe a client after the fact. A surcharge stack gets checked line by line the week it changes, not the month a public index gets around to reflecting it.
None of that requires convincing your team that benchmarking matters. They already believe that. It just requires giving them a benchmark that moves at the speed their business actually runs.
